Situation

Cardinal LG Production Planning Manager Barb Goodlet asked �� Manufacturing Outreach Center (MOC) to help the company identify sources of defects within the Amery, Wisconsin, laminated glass (LG) facility and partner with staff to eliminate root causes.

Solution

�� MOC provided fresh perspective for Cardinal LG, observing the company ��. processes and listening to team members throughout the plant. As a result, �� MOC prioritized improvements in three areas: harps/carts, autoclaves, and trimming. Cardinal LG developed kaizen teams to tackle improvements within harps/carts and autoclaves, while �� MOC brought dramatic change to the trimming process. To streamline that process value stream, �� MOC Project Managers Roger Gehring and Todd Edwards first measured the forces needed to trim the interlayer, then suggested methods to reduce those forces. In a parallel effort, �� MOC suggested a trim-free process where automation would eliminate manual trimming of the interlayer, a concept that was met with some initial skepticism.

Cardinal LG - Amery's Trim-Free Team

Proof-of-concept tests demonstrated that hands-free trimming is, indeed, a viable option for Cardinal LG. In fact, according to Gehring, recommended automation makes the company ��. trimming process easier, reduces variation, and increases both safety and speed. “We saw a way to remove a lot of non-value-added steps,” Gehring recalls, “which yields significant benefits for Cardinal LG ��. people.” To identify potential sources for automated trimming technology, Cardinal LG production managers and �� MOC staff are currently visiting vendors throughout the country to determine the most capable concepts and companies. The project is scheduled to “go live” in late summer 2019.

Results

By implementing Lean concepts, Cardinal LG has boosted productivity, improved the work routine of its employees, and added 115 positions at the Amery facility. With the introduction of trim-free capability, the company anticipates impressive impacts based on initial tests that already show:

• 35% reduction in product defects.
• 20% faster run rate in lamination dept.
• Increased throughput with operators working at a slower, more deliberate pace.
• Significant reduction in workplace injuries by decreasing repetitive motion.

An MOC Success Story on ISO Certification

Situation

Committed to manufacturing the highest quality electrical wire harnesses at the best value, Schofield Enterprises strives for continual improvement of the company ��. products and services. Given that focus, in the summer of 2017 the company began preparing a comprehensive quality management system (QMS) in order to attain certification by the International Standards Organization (ISO). “With ISO certification,”said President Tim Splittgerber, “customers understand a robust QMS is in place. It ��. immediate validation that says we’re serious about quality and continuous improvement.”

Solution

With guidance from �� Manufacturing Outreach Center (MOC), Schofield Enterprises prepared their new QMS with input from all levels, production staff through leadership. Representatives from each department shared the step-by-step processes of their jobs, and ultimately, helped define best practices.

“It was a QMS implementation from the ground up,” recalls �� MOC Project Manager Kevin Thiel, who visited Schofield Enterprises weekly to train and mentor staff. “They’re an engaged group with senior leadership that recognizes the value of a system appropriate for their needs and their customers’ needs.”

In the early stage of the project, the company organized a six-member quality management team. Within nine months, Schofield Enterprises developed formal QMS policies and procedures that are embedded within the company ��. ERP software. As a result, the QMS now resides throughout the organization and “keeps everyone on the same page,” Splittgerber notes.

Collaborating with �� MOC enabled Schofield Enterprises to overcome apprehension often associated with ISO certification and develop an effective QMS that addresses core elements of the ISO 9001:2015 standard.

Schofield Enterprises produces a wide range of battery cables, from 6 AWG to 4/0, utilizing advanced technology to ensure high quality.

Results

Schofield Enterprises’ QMS is now ISO 9001:2015 certified, and according to Splittgerber the company holds confidence that going forward, their QMS will help them drive their continuous improvement efforts. To date, impacts from this project include:

1. ISO 9001:2015 certification, April 2018
2. Increased revenues
3. Two ISO internal auditors on staff, trained in annual surveillance audit compliance
4. Two new prospective clients directly attributed to recent certification

An MOC Success Story on Lean Transformation

Situation

Production bottlenecks and manufacturing issues prompted Dental Crafter's co-owner Robert Slominski to seek a better way to serve dentists and patients who rely on restoration products the company manufactures. Reaching out to University of Wisconsin-Stout Manufacturing Outreach Center (MOC) for Lean expertise, Dental Crafters thus began a journey of process improvement that's spanned 10 years. Looking back, Slominski sees Dental Crafters' transformation as a result of the company's innovation, investment, and sense of "partnership" with MOC that's been a decade in the making.

Solution

At the start, MOC project managers helped Dental Crafters conduct a Value Stream Mapping project and shared Lean concepts with all employees. "In an open, friendly environment," recalls Slominski, "we got lots of ideas from operators who wanted change, but didn't know how. Our shop floor was very engaged in the process."

MOC's Ted Theyerl and WMEP's Andy Porter then worked together to introduce MPX software to Dental Crafters. The modeling software evaluates various processing scenarios for the company and has proven very effective in optimizing the company's production and throughput, as well as reducing the guesswork of resource planning.

Cellular manufacturing, also introduced by MOC, has had tremendous impact on Dental Crafters' lead times, quality and customer service. Staff now work in one of seven production cells, each team moving a specific product through the process from beginning to end. "We had to understand more accounting principles," notes Slominski, "but the idea of ownership has been extremely helpful. It's given people 'skin in the game'."

Training Within Industry (TWI), another essential element of Lean, was delivered by Theyerl and Mike Braml of TWI Institute to be sure Dental Crafters had the skills to successfully maintain these improvements. Supervisors, operators and cell leaders were shown how to break down jobs into trainable steps and how to instruct others to do the same, ultimately bringing stability and standardization to the process changes they'd achieved.

Results

Lean instruction and improvements remain an ongoing process at Dental Crafters. "Once you see the results," concludes Slominski, "it's so easy to want to take it further." Among others, positive outcomes at Dental Crafters include:

Lead time reduced from 12 days to 4 days
12% average increase in labor efficiency
9% annual growth

Processed Metals Innovators (PMI) is a fully integrated steel fabrication facility that provides high-quality, low-cost solutions for customers by combining steel processing, stamping, and fabrication/assembly under one roof. In the aftermath of aggressive growth, the company recognized the need for further structure, effective inventory management, and improved efficiency throughout its operations.

Solution

PMI contracted �� Manufacturing Outreach Center (MOC) to help them develop a culture of Lean practices. MOC project managers Ted Theyerl and Brad Nasset identified a Dept. of Defense Direct Supplier Assistance Grant to help fund part of the project. MOC then worked with PMI staff at all levels to identify opportunities for continuous improvement, develop a plan to increase overall efficiency and improve customer service, and provide coaching and support to reach PMI ��. goals.

With Lean insight from workshops by Nasset and Theyerl, PMI staff have engaged in the process and now consistently apply Lean strategies throughout the operation. Their sharpened awareness keeps the Lean momentum rolling at PMI as they continually find more opportunities to apply what they’ve learned. “Now we’re so much better,” observes PMI President Chris Conard, noting the impressive volume of work PMI handles efficiently. “The structure connects us and Lean certainly helps us get through it.”

Situation

Coating Tech Slot Dies (CTSD) designs and manufactures custom dies used by industry to apply liquid coatings. Extremely precise, these dies are integral to the production of lithium-ion batteries; optical films for televisions, computer screens, iPhones and iPads; water filtration systems; adhesive tapes; and many other products.

From the start, co-owners Mark Miller and Tim Marion were aware of the potential for CTSD to serve markets in China, Korea and Japan. "We knew that 80 percent of our sales would eventually be outside the U.S.," recalls Miller, "but we had so many questions. How to ship? How to get paid internationally? It was all new to us."

Solution

To find answers, Miller applied for the ExporTech program offered through University of Wisconsin-Stout Manufacturing Outreach Center (MOC) and its partners. ExporTech is a national initiative to help small to mid-size manufacturers step out of their comfort zone and grow through exporting at an accelerated pace.

During three full-day sessions over a three month period, international business experts provided critical information, resources and tools to support Coating Tech Slot Dies as the company established viable target markets and built a refined exporting plan. Topics included international banking, freight forwarding, government regulation, export strategy and best practices, among others.

John Konkel, an international business executive with 35 years of experience, served as the coach to support CTSD's development of a strategic export plan. "In the U.S., a lot of companies don't know how to take that first step," said Konkel. "They don't know the services that are available to them. It's an exciting part of U.S. commerce to have small companies from Wisconsin do well."

According to co-owner Mark Miller, far right, CTSD sets the standard for precision. CTSD slot dies are capable of reducing variation to one micron across 80 inches of substrate.

Results

Following its export plan, CTSD now ships products to China, South Korea, Taiwan and Australia. The company cites the following impacts:

Added seven new jobs
Exporting products to four new markets within three years
Increased sales
Increased international agents from zero to two

W.S. Darley Company faced increased competition in the global economy and wanted to take its manufacturing operation to the next level of effectiveness by focusing on three key areas: reducing lead time, reducing cost and developing a stronger culture of continuous improvement.

Solution

Project managers from University of Wisconsin-Stout Manufacturing Outreach Center (MOC) met with Darley's leadership team, then developed a recommended course of action that included Lean training, value stream mapping, kanban strategies, system performance measures to promote change, and improvements to production scheduling.

An initial system was established to ensure parts were at the assembly area as scheduled. Situation

To continually strengthen their position as a leader in the asphalt paving industry, Dillman Equipment sought to integrate Lean thinking throughout the organization. The company aimed for positive outcomes including increased capacity, improved quality and enhanced competitiveness.

Solution

Project managers from University of Wisconsin-Stout Manufacturing Outreach Center (MOC) initially worked with Dillman's senior leadership team to develop a course of action. To ensure initial buy-in and success, the company involved everyone in the process as they moved toward a sustainable culture of continuous improvement and involvement.

MOC then facilitated improvement events and change initiatives throughout the company. All work areas were improved, a company-wide workplace organization process was established, a scheduling and workflow system was developed, consistent drafting standards were put in place, and a new quality management system was implemented. Dillman continues to make operational improvements and develop stronger systems and processes.

An MOC Success Story on Lean Transformation

Situation

In 2015 Thomas Precision Machining (TPM) secured an additional 30,000 square foot facility not far from the company's primary location in Rice Lake, Wisconsin. TPM recognized the acquisition as an ideal time to evaluate plant layout and determine the most efficient use of available space, particularly that used for its food processing equipment production line.

Solution

TPM consulted with University of Wisconsin-Stout Manufacturing Outreach Center (MOC) regarding plant layout. The step proved to be the first in a Lean transformation for the company - broadening perspectives, encouraging discussions and generating ideas to create a company-wide culture of efficiency and performance.

MOC began introducing Lean concepts through "Lean 101," a one-day training for 21 TPM employees who learned the basics through simulation.

The next Lean concept, "Value Stream Mapping," was very specific to TPM. According to Jeffrey Carr, MOC Senior Management Engineer, TPM's Value Stream Map provided a clear look at the company's current state, tracked information flow and cycle times, and enabled staff to see the whole picture complete with problems and potential solutions. "Lean makes a lot of sense, and at TPM the idea had 100 percent buy-in all the way from the bottom up," said Carr. "They work as a team and are dedicated to doing plant layout right."

Three TPM employees have since completed Lean Certification through the MOC program and TPM has begun the process of reconfiguring its existing plant and additional facility with MOC guidance available as needed. MOC also recommended a new manufacturing "cell layout" which enables TPI greater flexibility while maintaining the functionality of an efficient assembly line.

Thomas Precision's grinding plates are used in the food industry. Treated with food-safe, wear-resistant FortiPhy coating, they eliminate the need for in-plant sharpening.

Results
